Founder Case Study

Building for Complexity

How James Buchan Built Zudu and ePass

Scaling Through Complexity

Zudu is a software delivery partner founded by James Buchan, built to operate in environments where complexity, regulation and accountability define how technology is delivered. Beginning as a digital transformation consultancy, Zudu over time grew into something more structured and scalable, most notably through the creation of ePass, a platform designed to modernise how governments manage licensing and regulatory systems.

Working across sectors including public infrastructure, healthcare and financial services, Zudu developed deep expertise in building resilient systems under pressure. That experience revealed a recurring gap highlighting how government licensing systems were fragmented, slow to adapt and difficult to scale.

ePass was built to address that.

As Zudu moved from client delivery toward product thinking, the company became part of Techscaler, delivered by CodeBase. Through access to mentorship, founder networks and international exposure, the programme played a role in helping refine investor strategy, strengthen commercial focus and support a transition toward building a scalable product business.

This is a case study in navigating complexity, shifting business models and scaling with intent.

“AI is no longer a buzzword – it’s becoming the operating system for modern business. The challenge isn’t just adopting AI tools, it’s integrating them meaningfully into organisations.”
James Buchan, Founder of Zudu

Where It All Began

Zudu was founded to help organisations navigate complex technical and regulatory challenges. From the outset, the team worked in environments where delivery risk was high and systems needed to perform reliably at scale.

Through this work, patterns began to emerge: licensing systems across government were fragmented, often built in isolation, and struggled to adapt to policy changes. What started as consultancy engagements increasingly pointed toward a broader opportunity.

That insight led to the development of ePass.

Initially created within Zudu, ePass was designed as shared infrastructure rather than another standalone system. A platform that could connect departments, streamline processes and evolve alongside regulation, rather than lag behind it.

Shifting Models While Scaling Responsibly

As Zudu grew, the transition from consultancy to product brought a new set of challenges. Building ePass required a different mindset, one that balanced long-term product vision with immediate commercial realities.

Investor conversations needed to evolve. Strategic decisions had to be made faster. The team also needed access to others who had already navigated similar transitions.

At the same time, operating in regulated sectors added further complexity. Every decision carried implications for compliance, reliability and trust.

The ambition was clear, but the path required sharper focus, stronger networks and the right guidance at the right time.

  • Strengthening investor conversations and refining commercial priorities for growth
  • Navigating regulated environments requiring high trust, compliance and system reliability

Entering the Right Environment

As a CodeBase tenant in Edinburgh, Zudu was embedded in one of the UK’s most active startup environments. Learning happened continuously through proximity. Conversations, shared challenges and exposure to different approaches shaped how the team thought about building and scaling.

That environment played a foundational role. It provided daily access to peers, talent and perspective at a point when the business was beginning to evolve beyond consultancy delivery.

As Zudu entered a growth phase, Techscaler introduced a more structured layer of support. Together, the workspace community and programme support helped move the company from incremental progress to more deliberate, strategic decision-making.

“CodeBase has been so much more than an office for us. It’s a place buzzing with startup energy, the Scottish unicorn forge, and a hub where founders come together to learn, share and build. There’s something about it that makes ambition feel contagious.”
James Buchan, Founder of Zudu

Targeted Support at the Right Time

Through Techscaler, James worked with Entrepreneur in Residence Hannah Mercer, bringing experience in safety-critical technology and a practical lens to scaling decisions. That guidance helped refine Zudu’s investor strategy and strengthen fundraising conversations.

Introductions through the programme expanded the company’s network, including warm connections to investors and access to international ecosystems through Techscaler’s Silicon Valley programme.

Beyond formal support, the value extended into peer learning. Being surrounded by founders building at pace reinforced the importance of clarity, speed and decision-making discipline.

In this case Techscaler did not change the direction of the business, rather it strengthened how that direction was executed, providing the structure, access and confidence needed to move with greater intent.

Insight for the Ecosystem

For James, the experience with Techscaler reinforced the importance of building within the right environment. The combination of community, mentorship and international exposure helped sharpen how decisions were made and how the business approached growth.

For founders navigating similar transitions, Zudu’s journey highlights the value of timely support, relevant networks and an ecosystem that enables ambition to translate into execution.

"The journey from services to product isn't straightforward, but building ePass has reinforced to me why different visions, operating models and expertise matter - especially in areas like public sector licensing and permitting where scalable, shared infrastructure can unlock real impact."
